The interest in and use of artificial intelligence across procurement functions continues to grow. While experimentation is widespread, many organizations are still struggling to create consistent value. In our experience, this is often the result of a misperception of AI as simply a technology tool, with insufficient consideration given to how the AI is integrated into people’s roles, governed responsibly, and applied to real business problems.

Based on proven practice, the following five steps can provide a pragmatic roadmap for procurement leaders to evolve their use of AI from curiosity to tangible impact.

Step 1: Establish secure, enterprise-ready foundations

AI adoption in procurement must begin with trust.

Procurement functions typically manage highly sensitive commercial information. This can include everything from supplier data to pricing structures to detailed contractual terms. As a result, any use of AI must reside within an environment that includes robust controls around data security, access rights, and regulatory compliance.

Leaders should ensure there is clarity on how their procurement data is being stored and protected, who is permitted to use AI tools (and for what purposes), and how the organization is upholding its confidentiality and data privacy obligations.

Step 2: Enable your people before you scale technology

Often, the biggest challenge organizations confront when deploying AI is human adoption, not technical.

Organizations that focus first on enabling their people consistently outperform those that lead with tools alone. Effective enablement and training should focus on practical, role-based applications that help teams understand when and how AI adds value to their work. This might include guidance in:

•                  How to use ChatGPT productively in a professional context

•                  How to best structure prompts to obtain actionable, relevant outputs

•                  How collaboration and workflow features support team-based use

By focusing on practical use rather than theory, teams quickly achieve early wins, turning curiosity into confidence and skepticism into engagement.

Getting the desired impact from AI requires deliberate prioritization. The most effective programs start with strong roadmaps that estimate concrete business value, assess feasibility, and focus effort on initiatives with clear commercial relevance, rather than abstract experimentation.

Step 5: Encourage feedback as part of your AI culture

AI isn’t a magic bullet. Like any discipline, it requires continuous adaptation and evolution, as well as reinforcement of best practices. By establishing regular processes to share feedback, learnings and mistakes, leaders can ensure that their AI initiatives continue to grow and provide value, rather than stagnating after the initial rollout.
